Enhancing Organisational Productivity & Governance (DMAIC Problem Solving)

This Project was a partnership approach structured as an Operational Excellence Program for a Manufacturing Organisation and focused on the continuous improvement of strategic business processes and procedures 

The  program objectives:

  1. Cultural and Behavioral Improvement:

    • Implement programs for all employees, including workshops, vision definition, productivity enhancements, A3 projects, and town hall events.

  2. Efficiency and Productivity Enhancement:

    • Set up and deploy SMART goals and objectives for each individual.

    • Restructure the management organization and enhance communication processes.

    • Conduct development workshops and training, partly funded by the Irish Centre for Business Excellence Advanced Productivity SkillNet program.

  3. Digitalisation:

    • Digitize operational, manufacturing, and management performance processes with two new SaaS technology platforms, partly funded by the Enterprise Ireland Digital Voucher scheme.

Achieving Compliance Excellence for a Corporate Legal Organisation in Dublin

This Compliance Excellence Program aimed to elevate the client's facilities management services and ensure adherence to ISO standards. Through strategic partnership and comprehensive training, Berka Solutions facilitated a transformative journey towards operational excellence and sustainability. 

Project objectives:

  1. Enhance Facilities Management Services:

    • Partnered with a prominent corporate legal organisation in Dublin to improve facilities management and reinforce corporate values.

    • Recertified against ISO 14001 and ISO 50001 standards.

  2. Develop a Compliance Roadmap:

    • Created a comprehensive compliance roadmap and action plan.

Leveraging Operational Excellence through Digital Innovation - Adopting 6S Program through Digital Implementation

This case study showcases how Berka Solutions combined digital innovation and operational excellence to address organizational challenges. By implementing a digital operational excellence 6S program through a SaaS solution, the project enhanced transparency, accountability, and a culture of continuous improvement.

Objective:

Project Overview:

This case study, highlights a series of initiatives undertaken by Berka Solutions to drive strategic growth in the Facility Management (FM) sector. The initiatives include restructuring FM technical services, supporting ITT wins, hosting a webinar series, launching a Post Grad Certificate in Sustainability, and providing consultancy support to a major utility organization.

 

Objective:

To implement a series of strategic initiatives aimed at enhancing the FM industry's capabilities and growth in Ireland. These initiatives focus on restructuring services, securing key contracts, promoting sustainability education, and providing expert consultancy to drive excellence and innovation in Facility Management.

Project Overview:

This project highlights the refurbishment of university campus accommodation. The project involved strategic planning, effective communication, and coordination to ensure minimal disruption to residents while enhancing the quality and functionality of the accommodation.

Worked with each building owner to plan and deploy refurbishment activities in phases, ensuring systematic progress and minimal disruption to residents.

Weekly Communication:

Maintained weekly communication with building owners to coordinate tasks and keep all stakeholders informed of project details.

Lessons Learned and Schedule Restructuring:

Conducted a lessons learned review after the first phase and, in agreement with the client, restructured the schedule to improve project execution.

Project Closure:

Compiled handover certificates and invoices to successfully close the project, ensuring all deliverables were met and transferred to the client.

Leveraging Operational Excellence and Lean Tools to Optimise the Production Yard

Project Overview:

This case study details the optimisation of a production yard through the application of Operational Excellence and Lean tools. Berka Solutions, in collaboration with LBS Partners Ltd., addressed material handling, storage, and layout challenges to enhance operational efficiency and safety.

Project Objectives:

Material Layout Optimisation:

Redesigned the yard layout for efficient use of space, aligning storage with production areas to minimise material movement.

SKU Rationalisation:

Implemented an SKU rationalisation program to reduce the number of SKUs and increase space efficiency.

Lean Training and Continuous Improvement:

Conducted comprehensive Lean Operational Excellence and 6S training programs to enhance operational efficiency, cost reduction, and resource productivity.

Lighting Infrastructure Retrofit Project

Project Overview:

This project highlights the complex lighting infrastructure retrofit. The project required extensive planning and engagement with multiple stakeholders to ensure successful implementation and significant cost savings.

Project Objectives:

Project Plan Development:

Negotiated the project with the client and developed a comprehensive project plan detailing the scope, schedule, cost, quality, specialist materials, and communication requirements.

Restructuring and Financial Model:

Restructured the project by bringing in an external finance company, transforming it into a Lighting as a Service model.

Governance:

Ensured governance through both formal and informal meetings to maintain project oversight and stakeholder engagement.

Project Closure:

Successfully closed the project, saving the client over €1 million in Capex funding.

Efficient Onboarding of Facilities and Environmental Management Companies for Pharmaceutical Facility

Project Overview:

This project highlights the onboarding of two new facilities management and environmental management companies for a large pharmaceutical facility, led by our team. The project involved meticulous planning, daily coordination, and effective implementation to meet key client objectives.

Project Objectives:

Scope and Plan Development:

Initiated and developed the scope of work, schedule, costs, and standards for onboarding the new management companies.

Implementation and Coordination:

Worked directly with site leadership to implement the plan over a five-month period, holding daily meetings to ensure each task was executed and any variations were addressed immediately.

Project Closure:

Successfully closed the project with two contracts signed on time and on budget, saving the client over €700k.
